
How AI is Redrawing Organizational Structure 🏢#
For thirty years, the organizational structure of software companies has followed a pattern: a small group at the top deciding the why, a larger group defining the what, and a broad base doing the how.
But this structure is being transformed by AI agents. The impact isn’t that they replace specific jobs, but that they have eliminated a type of task: translation. The work of converting well-defined information from one format to another.

Historically, the “middle layer” of organizations is where most people live. Engineers, project managers, tech leads constantly translating:
- Business intent → product specification
- Specification → JIRA ticket
- Ticket → branch/PR
- PR → deployment
- Deployment → release note
AI agents dramatically cheapen this translation. The result is that new organizations have:
- A why layer equally small
- A what layer larger (more people needed to define “what’s correct”)
- A how layer much smaller (but harder work)
- AI agents doing translation work
Managers who only coordinated become obsolete. Engineers who only translated tickets fall behind. The people who survive are the ones who contribute: defining, designing, building trust systems. The new organizational structure is smaller but deeper.
